A credible business case needs a baseline. Without it, teams may report activity—runs, messages, or generated outputs—without knowing whether the operating outcome improved.
Start with the business outcome
Choose measures connected to the process: completed cases, elapsed cycle time, manual touch time, first-pass quality, exception rate, rework, backlog, and service commitments. Define the denominator and period.
Measure control performance beside efficiency
Track approval compliance, unauthorized attempts, overrides, missing evidence, reconciliation differences, and unresolved exceptions. Faster work is not better if control quality deteriorates.
Agree the measurement plan in the SOW
Document source systems, owners, calculation logic, baseline window, exclusions, and review cadence. Treat value estimates as estimates until supported by production evidence.
Design a baseline that can be reproduced
Choose a period that captures normal volume and known seasonality. Define start and end events for cycle time, what counts as manual touch, how rework is identified, and which exceptions or business units are included. Use the same system fields and calculation after release wherever possible.
Document data gaps and manual estimates. A transparent partial baseline is more useful than a precise-looking number built from inconsistent sources. If sampling is necessary, define the sample method and keep enough evidence to repeat it.
Interpret results with operating context
Compare outcome, control, adoption, and reliability measures together. A shorter average cycle time may hide a growing tail of old exceptions; lower touch time may coincide with more rework; a higher completion rate may reflect a simpler case mix. Segment results where the process population materially differs.
Record changes in volume, policy, staffing, systems, and scope during the comparison period. Do not attribute every movement to automation. Use production evidence to update the business case and decide whether to expand, correct, or hold the workflow boundary.
